G2A's transformation to a multi-team Product Model (PL)

This is the story of a real multi-team product organization transformation. No sugarcoating. With mistakes we learned from. With solutions that work. If you're wondering how to go from many teams working efficiently to an organization that delivers results - this talk is for you.

Until April 2025, G2A had over a dozen teams, a dozen so-called Product Owners, a dozen backlogs - and plenty of reasons why TTM was very long and delivering value was hard. Big plans, endless coordination, every team busy... yet product value wasn't growing. As product leaders put it: we realized that without changing our system of work, we wouldn't be able to boost our results. In January 2025, we started preparations. In April, we ran a Self-Designing Teams Workshop, creating a new system of work based on LeSS. Since then, we've been experimenting with discovery and delivery practices and optimizing for maximum value delivery.

The result? TTM reduced 5x. Work pulled from the top of a global Product Backlog. 12 teams focused on shared Outcomes instead of outputs and local optimization. In this talk you will see:
